Background & challenge
This is a small TikTok Shop store gaining momentum. The brand name and category are withheld by agreement.
In 28 days, revenue doubled. That sounds great. But for a small store, doubled orders also means double the packing, handovers and customer replies — while headcount stays almost the same.
The result is a very common situation: the GMV tile looks great, but the Store health tile next to it turns yellow: “Needs improvement”.
The challenge at this stage has two parts:
- Keep the growth momentum.
- Fix shipping operations before they affect the store’s visibility and reputation.
Diagnosis from the data
“Last 28 days” dashboard (updated Oct 8, 2026): GMV 223,569,823 VND (+106%), customers 2,140 (+87.06%), SKU orders 2,272 (+69.93%), visitors 22,999 (+44.45%).
Metrics calculated from the dashboard data (the previous period is back-calculated from the %, so these are estimates):
- Conversion rate: about 9.30%. Previous period about 7.2%.
- GMV per customer: about 104,500 VND. Previous period about 94,900 VND.
- GMV per SKU order: about 98,400 VND. Previous period about 81,200 VND.
- Previous-period GMV: about 108.5 million VND. The increase is about 115 million VND.
The order of growth is worth noting: GMV (+106%) > customers (+87.06%) > SKU orders (+69.93%) > visitors (+44.45%). This means the store did not just get more viewers — viewers bought more, and bought higher-value items.
The “bottleneck” is in the tile on the right: status Needs improvement, with 2 metrics below threshold. The metric shown explicitly is the late-dispatch rate for Express orders: 50.00%. One in every 2 Express orders was dispatched late.
Growth strategy
The framework LDH Media applies to “growing fast, operations not keeping up” stores. No client-specific details are disclosed.
Phase 1 — Stop the operational bleeding (top priority)
- Re-check Express settings: which products have it enabled, the order cut-off times, the pickup address.
- If staffing and processes are not ready, temporarily turn off Express on SKUs that are hard to pack quickly.
- Create an “urgent orders list” at the start of each shift: orders close to their dispatch deadline are handled first.
- Open Account Health and review both metrics below threshold, not just the one shown on the home page.
Phase 2 — Standardize to handle the load
- Pre-pack best-selling bundles and prepare packing supplies based on the weekly order forecast.
- Write a carrier handover process with fixed time slots every day.
- Review product pages: preparation time, descriptions, images — to avoid extra questions and returns.
Phase 3 — Keep growing, under control
- Only increase ad budget once shipping metrics are back above threshold.
- Increase in steps and track orders per day against packing capacity.
- Turn Express back on product group by product group once the process is stable.

We kept the last row of the table as is. A case study that only shows off GMV while hiding the store health tile will not help store owners make the right decisions.
Analysis: where the growth came from
Breaking GMV into visitors × conversion rate × GMV per customer, calculated from the dashboard data:
- Visitors: +44.45%.
- Conversion rate: about +29% (from about 7.2% up to 9.3%).
- GMV per customer: about +10%.
Multiplied together: 1.444 × 1.295 × 1.101 ≈ 2.06, consistent with the +106% GMV.
Strength: all 3 levers grew together. In particular, conversion rose sharply — a sign that product, price and content are matching the audience.
One point worth reading carefully: SKU orders per customer dipped slightly (about 1.06 vs. about 1.17 in the previous period), but GMV per SKU order rose about 21%. In other words, customers bought fewer items per purchase but chose higher-priced ones. SKU orders per customer can be lifted again with bundles or free gifts.
Weak spots and how to address them:
- Late dispatch on Express orders at 50.00%. Express has a very short dispatch window. Small stores often enable it so customers receive goods quickly, but have no one monitoring orders continuously. The fix: either set up a clear Express order-monitoring process, or enable it only for a few easy-to-pack SKUs.
- “Needs improvement” status. This is an early warning. Fixing it at this level is far easier than letting it drag on.
- Scaling risk. If ad spend increases while shipping is still unstable, more orders will push operational metrics further down. So operations come first, ads second.
Lessons for store owners
- Read the Store health tile right next to the GMV tile. These two must be read together.
- Only enable Express when someone is monitoring orders. Without enough staff, enable it on few SKUs or turn it off temporarily.
- Estimate packing capacity per day before increasing budget. Orders beyond capacity mean late shipments.
- Higher conversion is an asset — do not lose it to a poor delivery experience.
- Fix operations first, scale second. This order keeps growth sustainable.
Actual results depend on the product, price, inventory, budget and platform policies. This is not a commitment to results for every client.
Is this your situation?
- Orders grew faster than expected; the whole family pitched in to pack and some orders still shipped late.
- We turned on Express delivery for customer convenience, but without clear handover time slots, orders kept going out late.
- Seller Center showed store health switching to 'Needs improvement', and we did not know where to start fixing it.
- We feared limited visibility or losing fee benefits just as revenue was picking up.
